arrive. The metrics that matter most are response time, contact rate, qualification rate, meeting show rate, stage-to-stage conversion, and cost per qualified lead and per signed franchisee. Track them by lead source and you will see which channels bring candidates who sign and which bring names for a spreadsheet.

This guide is for franchisors, brokers and franchise development teams. It explains what a qualified franchise lead is, how each metric is calculated, how to read enquiry conversion, and how to improve it.

Franchiselocal

Find franchise opportunities that fit

Explore UK franchise listings by industry, investment level, lifestyle preferences and location to compare opportunities against your criteria.

Explore franchise opportunities

What makes a franchise enquiry a qualified lead

An enquiry is a person who filled in a form or made a call. A qualified lead is an enquiry that has been checked against your criteria. Most franchisors use three tests:

Financial fit. Can the candidate fund the total investment, including working capital, and do they have access to it?

Operational readiness. Do they understand the role, whether owner-operator or managing others, and are they prepared to follow a system?

Territory alignment. Do they want an area you still have available, or one you could realistically open?

It helps to separate fit from readiness. A candidate can match every requirement and still be a year away from deciding, perhaps because they are working out a notice period. Another can be keen and ready, yet outside your investment range. Scoring the two separately stops good long-term prospects being dropped and stops keen but unsuitable ones taking up sales time.

Write the criteria down before you measure anything. A “qualified lead” that means one thing to marketing and another to the development manager makes every later metric unreliable. If you need a closer look at the process, our guide to franchise lead qualification strategies covers it in more depth.

The core franchise lead quality metrics

These are the figures worth putting on a single dashboard, with how each is calculated.

Metric

How to calculate it

What it tells you

Response time

Time from enquiry submitted to first human contact attempt

How fast your team acts while interest is high

Contact rate

Leads with a real two-way conversation ÷ all new leads

Whether you can reach people at all

Qualification rate

Leads meeting your criteria ÷ leads contacted

How well your channels attract suitable people

Show rate

Meetings or calls that take place ÷ meetings booked

The strength of commitment at booking

Stage conversion

Candidates reaching a stage ÷ candidates at the previous stage

Where prospects drop out

Lead-to-signing rate

Signed agreements ÷ all enquiries in a period

Overall funnel efficiency

Cost per lead (CPL)

Marketing spend ÷ enquiries

The price of raw volume

Cost per qualified lead (CPQL)

Marketing spend ÷ qualified leads

The price of useful volume

Cost per signed franchisee

Total recruitment cost ÷ agreements signed

The true cost of growth

Time to conversion

Days from first enquiry to signed agreement

Sales cycle length, by source

Do not treat these as equal. Response time, contact rate and show rate are the early indicators. You can act on them within days. Signing rate and cost per signed franchisee arrive months later and confirm what the early figures were already showing.

Contact rate comes first

If a candidate never has a proper conversation with your team, nothing downstream can make up for it. A voicemail, an unanswered email or a single call attempt does not count as contact. Define contact rate as a genuine back-and-forth, and count only those.

A low contact rate usually has one of three causes: slow follow-up, a form that collects wrong or incomplete phone details, or leads who were never serious. Check your response times before you blame the channel.

Show rate shows commitment

Booking a call is easy. Turning up is the test. A low show rate often points to a gap between booking and the meeting: no confirmation, no reminder, no useful material sent beforehand. A short confirmation message with the agenda and a named contact can lift attendance without extra spend.

Measuring enquiry-to-franchise conversion stage by stage

The single lead-to-signing number hides too much. Break the funnel into stages and measure each one. A typical UK recruitment funnel looks like this:

Enquiry received

First contact made

Qualified (criteria met)

Discovery day or meeting booked and attended

Application or validation stage

Agreement signed

For each stage, record how many candidates entered and how many moved on. Then split the same figures by source: directory listing, paid search, social media, exhibitions, referrals and your own website.

The pattern tells you what to fix:

Weak early stages (enquiry to contact, contact to qualified) point to targeting, form design or response speed. These are marketing and process problems.

Weak middle stages (qualified to discovery day) point to how well your proposition is explained and how easy it is to book.

Weak late stages (discovery day to signing) usually point to trust and validation: candidates speaking to existing franchisees, seeing realistic figures, and feeling the process is straightforward. More leads at the top will not cure a late-stage problem.

Our article on early funnel KPIs that predict which candidates sign goes deeper on the first stages, and the guide to the UK franchise sales funnel shows how directories and a CRM fit together.

Cost per lead versus cost per qualified lead

Cost per lead is the easiest figure to report and the easiest to misread. A cheap enquiry that never answers the phone is more expensive than a costly one that signs.

Here is an illustration with invented numbers, to show the method rather than a benchmark.

Channel A

Channel B

Monthly spend

£2,000

£2,000

Enquiries

100

25

Cost per lead

£20

£80

Qualified leads

5

10

Cost per qualified lead

£400

£200

Channel A looks four times cheaper on CPL. Channel B is half the price on CPQL. If you only reported CPL you would move budget to the wrong channel.

Take it one step further. Divide total recruitment cost by signed agreements for each channel over a full sales cycle, and you have cost per signed franchisee. Include everything: advertising, listing fees, agency fees, CRM licences, exhibition costs and a fair share of staff time. Leaving out salaries makes every channel look better than it is.

For price ranges you can compare yourself against, see our piece on UK franchise cost per lead benchmarks. If paid search is part of your mix, Google Ads for franchise leads explains how to optimise for leads that close, not just clicks.

Benchmarks: how to use them without being misled

Benchmarks are useful for a sense of scale and a poor basis for targets. They vary by sector, investment level, brand maturity and how “lead” is defined. A care franchise with a high investment and a long decision period will not look like a low-cost home-based service.

What can be said with reasonable confidence:

Overall conversion is low. Across the sector, only a small percentage of raw enquiries end in a signed agreement. Figures of around 1% to 2% are commonly quoted, which means dozens, and in some sectors over a hundred, enquiries for each new franchisee.

Conversion rises sharply the further a candidate travels. Qualified leads sign at a far higher rate than raw enquiries, and candidates who attend a discovery day sign at higher rates again. That is why qualification and attendance matter more than raw volume.

Source matters. Enquiries from channels where people are already researching franchises tend to convert better than broad, low-intent channels, even when the latter deliver more names.

Speed is within your control. Prompt first contact is a standard recommendation in UK recruitment guidance, usually measured as the share of enquiries called within 24 hours or less.

Use these as a sense check, then build your own baseline. After two or three quarters of clean data, your own stage-by-stage rates are the benchmark that counts. Compare each quarter with the last, and each source with the others.

Tracking lead quality by source

Source tracking is where most franchise teams lose accuracy. Candidates often meet a brand several times before they enquire: a directory listing, a search, a social post, an exhibition stand. Record the source at the moment of the enquiry and keep it attached to the record all the way to signing.

A workable approach:

Add a required “How did you first hear about us?” field to the enquiry form, alongside any automatic source tagging.

Use unique tracking numbers or tagged links for each channel.

Store the source in your CRM against the candidate, never in a separate spreadsheet.

Report each month on enquiries, qualified leads and stage conversion by source.

Review signed franchisees by source quarterly, because sales cycles can run for months.

Be patient with small numbers. If a channel produced eight enquiries, one signing or none says very little. Wait for a larger sample before cutting a channel.

The design of the form affects quality too. Agree a threshold for immediate calls and a slower nurture track for the rest. Review the scoring against actual signings every quarter and adjust it. If high scorers are not signing, the model is wrong.

Set expectations in your content

Publish the real investment range, the typical working week and the support you provide. Honest information puts off unsuitable candidates early, which lowers raw volume and raises qualification rate. That is the right trade. For more on why volume alone misleads, read about franchise lead magnets and why 663 leads still need qualification.

Give candidates validation

If drop-off is concentrated after the discovery day, look at the validation process. Offer introductions to existing franchisees, share clear and realistic financial information, and make the steps to an agreement easy to follow. Late-stage losses tend to reflect trust, not lead volume.

Review monthly, decide quarterly

Look at response time, contact rate and show rate every month, since they move quickly. Make budget decisions on CPQL and cost per signed franchisee every quarter, once enough candidates have worked through the funnel. For wider channel ideas, see our overview of lead generation for franchises in the UK.

Reach candidates who are already searching

Franchiselocal is a UK directory where people actively search for franchise opportunities by industry, investment level, lifestyle and location. That means enquiries come from visitors who have already narrowed their search. Franchisors and brokers can list their opportunities and use featured placements to reach them, and every enquiry arrives as a direct form submission you can track by source in your own funnel.

If you want to see how opportunities are presented to candidates, browse trending franchise opportunities or the franchise industries pages, then compare the layout with your own listing.

A simple monthly scorecard

If you are starting from nothing, begin with six numbers a month:

Enquiries by source

Percentage contacted within your response target

Contact rate

Qualification rate

Show rate for discovery meetings

Cost per qualified lead by source

Add signed agreements and cost per signed franchisee as soon as you have enough history. Six numbers reviewed every month are worth more than thirty reviewed once a year.

FAQ

What is a good franchise enquiry conversion rate?

Overall, only a small share of raw enquiries sign, with figures of about 1% to 2% commonly quoted for the sector. Rates rise at each later stage, so qualified leads and discovery day attendees convert far better than raw enquiries. Treat any published figure as a guide and use your own stage-by-stage data as the real benchmark.

What counts as a qualified franchise lead?

A qualified lead is an enquiry that meets your criteria for financial fit, operational readiness and territory. Many teams also score readiness separately, so they can tell a strong fit that is not ready yet from a keen candidate who does not meet requirements. Write the definition down so marketing and sales use it the same way.

Which franchise lead metric should I track first?

Start with response time and contact rate. They show whether your team is reaching candidates while interest is high, and you can improve them within weeks. Add qualification rate, show rate and cost per qualified lead next, then cost per signed franchisee once you have enough history.

Is cost per lead or cost per qualified lead more useful?

Cost per qualified lead is more useful because it measures the cost of candidates who could actually sign. Cost per lead rewards volume, which can push budget toward low-intent channels. Report both, but make budget decisions on cost per qualified lead and, over time, cost per signed franchisee.

How long should I wait before judging a channel?

Wait until enough candidates have moved through your full sales cycle, which can take months. Judge early indicators such as contact rate and qualification rate sooner, and judge signings later. Avoid decisions based on a handful of enquiries.

Which franchise lead quality metrics matter, how to calculate them and how to read enquiry conversion by stage and source, with a worked UK example.

[29

post-34892","post","type-post","status-publish","format-standard","has-post-thumbnail","category-tips-advice

https://www.franchiselocal.co.uk/news/wp-content/uploads/2026/11/1793855608017_Franchise-manager-reviewing-recruitment-cost-metrics.webp
["GET
